How to set up Intercom

Otto's honest, no-fluff walkthrough. Every step here is what we'd actually do if we were sitting at your keyboard. Real gotchas first, real steps second, and a link to the personalized version at the bottom.

What you're signing up for

Medium-high. The core messenger installs in minutes (JavaScript snippet on your site or app). Getting real value takes 2-4 weeks: configuring team inboxes, workflows, help-center content, Fin's knowle

Read these before you start

  • Fin's $0.99-per-resolution can spiral. A resolution counts if Fin successfully answered without human handoff, and Intercom's definition of "successful" has been contested. Track resolution logs monthly to validate ([Featurebase Fin pricing](https://www.featurebase.app/blog/fin-ai-pricing))
  • Contact-based pricing tiers that Intercom used historically caused nasty bills as user bases grew, the seat-based model is cleaner but Fin resolution charges reintroduce volume risk
  • WhatsApp, SMS, and outbound proactive messages carry additional per-message fees, easy to miss during procurement
  • "Lite seats" (Advanced: 20, Expert: 50) are read-only or limited-permission seats, not full agents
  • Migrating off Intercom is painful, macros, workflows, and help-center content require rebuild
  • No true free tier, "Startup Program" credits exist but expire

The 7-step setup

  1. 1

    Create your Intercom account

Sign up at the link below. Card required for the paid tier - most plans include a trial period; check the pricing section on this page first so you know what you're committing to.

    Open Intercom signup
  2. 2

    Complete the initial onboarding

Skip the marketing questionnaires when you can. Fill only the fields that actually configure the product - name, timezone, your first workspace or project. If Intercom pushes you into a setup wizard, take it - it usually accelerates the first productive session.

  3. 3

    Connect your existing tools

Wire Intercom into the rest of your stack. The integrations that most people set up first: Slack, Salesforce, HubSpot, Zapier, Make, Segment, Amplitude, Mixpanel, Zendesk (for migration), Zoom, Zapier. Native product tour builder, native surveys. API-first, deep webhooks. Stripe integration for billing context in conversations.. Do these before importing data - clean integration first, data second.

  4. 4

Import your existing data (only what you'll actually use)

Do NOT bulk-import everything. Import the last 30 days of the ONE workflow you're moving over first. Prove it works. Then import more. Big-bang migrations are how Intercom deployments die in month 3.

  5. 5

Set up your first real workflow

Pick the single most-frequent task you'll do in Intercom - the daily-driver workflow. Configure it end-to-end. Use it live for a week. Do not touch any other feature yet. Adoption failure comes from teams trying to use everything on day one instead of the one thing that actually pays.

  6. 6

Add your team (if applicable) and set access

Once your solo workflow works, invite one teammate at a time. Watch them use it. The friction points you missed are the ones they hit. Fix those before scaling to more users. Never invite 20 people at once - you'll get 20 confused people and 0 useful feedback.

  7. 7

    Compound with the right pairings

Recommend Intercom when: business_size is 10+ users AND industry is B2B SaaS or high-volume ecommerce AND pain_points include in-app chat, product-led onboarding, or AI-driven deflection. Highest fit for B2B SaaS. Do NOT recommend for solo founders, small non-SaaS teams, service businesses, or cost-sensitive orgs (send to Crisp, Chatwoot, or tawk.to instead). If the user is comparing Intercom to Zendesk, Intercom wins on in-app messenger and PLG use cases, Zendesk wins on omnichannel breadth (ph...

Pricing you'll hit

- No free tier (Fin trial and startup program exist) - Essential: $29/seat/mo annual ($39 monthly), basic shared inbox, ticketing, help center, messenger - Advanced: $85/seat/mo annual ($99 monthly), workflows, multiple team inboxes, multilingual, 20 lite seats - Expert: $132/seat/mo annual ($139 monthly), workload management, SLA rules, custom roles, 50 lite seats - Fin AI: $0.99 per successful r...
